Why This Comparison Matters

Dimension 1: Upfront Investment vs. Pay-As-You-Go

You’re paying for the machine time, tooling, and operator labor. If the shop has a $200 setup fee and your part takes 15 minutes to run, that gets baked into the quote. For one-off prototypes, this can be brutal. I ordered 12 CNC-machined brackets from a local shop in 2021. The quote was $720. The setup fee alone was $180. On a 12-piece order, that’s $15 per part just to turn the machine on (this was back in 2021, rates may vary now).

You talk directly to the machinist or engineer. Great for complex parts—they can suggest a slight geometry change that saves $200. Bad when you get a “we’ll figure it out” response and the part comes back wrong. I’ve seen both outcomes.

Online Platform (Sculpteo)

Sculpteo offers an online tool design review. You upload your 3D model, they check it for manufacturability, and they send you a report. It’s not a phone call, but it’s consistent. Let me rephrase that: the platform is better at catching your mistakes. A human is better at suggesting creative solutions. It depends on what stage of the project you’re in.


Dimension 3: Material & Technology Options

In-House / Local Shop

Usually limited to what they have. A shop with a 3-axis CNC can only do 3-axis work. If you need 5-axis, they sub it out (and you pay a markup). Same for materials: a shop that stocks 6061 aluminum won’t have Inconel 718 on hand unless they regularly machine it.

Online Platform (Sculpteo)

For production orders where a delay costs $1,000/hour, I’d still want a local shop that can rush—but I’d also add a 20% schedule buffer. Personally, I got burned once with a late prototype from a local shop (2023, right before a trade show). Dimension 5: Scrappage & Rework Costs

    - Your part has custom features that require an engineer’s judgment
    - You absolutely need parts in your hands within 24 hours
    - You’ve already built a relationship with the shop (trust matters)

The worst decision is choosing either option and assuming it’s the right one across the board. I know this because that’s exactly what I did in 2019. I used the same local shop for every job, even when a platform would have been faster and cheaper. I also saw the reverse: a colleague who used online platforms exclusively, then got burned on a complex geometry that needed human interpretation.

Bottom line: Calculate the TCO for your specific scenario. The $200 setup fee is only a problem if you’re making 10 parts. The $0 setup looks good—until you factor in a $50 rush fee or a complex geometry that gets flagged as “unmanufacturable” and you lose a week. Both tools have a place. The trick is knowing which dimension matters most for the job at hand.
